Toe hang is a description, not a prescription
Balance a putter across a fingertip somewhere near the middle of the shaft and let it settle. If the face points at the ceiling, the head is face balanced. If the toe droops toward the floor, the head has toe hang, and the further it droops the more it has.
That is a genuinely useful measurement. What it measures is where the head carries its mass relative to the shaft axis. What it does not measure, in any direct sense, is which stroke the head belongs to — and yet an entire fitting convention has been built on exactly that leap.
The convention, and where it comes from
You have seen the chart. Straight stroke, take a face balanced mallet. Slight arc, take a quarter or half toe hang. Strong arc, take a full toe hang blade. It appears on retail displays, in manufacturer selectors, and in a great many honest fitting bays.
The reasoning behind it is not stupid. A head with mass sitting well outside the shaft axis will resist rotation differently from one whose mass sits on the axis, and a player whose stroke naturally rotates the face is doing something the toe-hung head is at least sympathetic to. The physics has a shape to it.
The problem is that the chart treats a description of the club as a prescription for the player, and then applies it in the wrong direction. It works backward from a head's construction to a claim about human motion, using a category system with four boxes to sort a variable that is continuous and, in our logs, only loosely related to the thing being predicted.
What we actually see on the surface
Every player who comes through the roll room gets face rotation measured between two fixed marks on a ten foot putt, filmed from overhead. That gives a number in degrees for how much the face opens and closes across the stroke. It is a properly comparable measurement.
Now take that number and ask how well it predicts which head the player putts best with. In our records the relationship is real but weak. Plenty of players with four or five degrees of rotation — the textbook "slight arc" — roll the ball best with a full toe hang blade. A meaningful minority of strong-arc players do their best work with a face balanced mallet, and get visibly more consistent with it because the head resists the extra rotation they would otherwise apply.
The chart says the head should match what your stroke does. Frequently the better head is the one that pushes back against it.
That second case is the one the chart cannot express, and it is not rare. A player who over-rotates is not always looking for equipment that agrees with them. Sometimes they are looking for equipment that quietly slows them down.
Three reasons the number travels badly
Advertised toe hang is not measured toe hang
Manufacturers describe hang in fractions — quarter shaft, half shaft, full toe — and those descriptions are assigned by category rather than by gauge. Put two heads advertised as "half shaft" on the pivot and you can easily find eleven or twelve degrees between them. Any matching rule built on the advertised figure is being fed noise.
Hang changes with the shaft and grip
Toe hang is a property of the assembled club, not the head. Shortening a putter, changing to a heavier grip, or adding a counterweight all shift the balance point and therefore change the angle the toe settles at. A head that measured thirty-eight degrees in the shop can measure thirty-one after a rebuild that never touched the head.
Rotation is a consequence, not a cause
Here is the part that gets missed. How much the face rotates is partly a function of the putter you have been using. Give a player a face balanced mallet for two seasons and their rotation number drops. Hand them a blade and it climbs within a few weeks. Measuring rotation and then prescribing a head based on it can be circular reasoning: you are fitting the player to the club they already own.
In the roll room we control for this by measuring rotation with three quite different heads before drawing any conclusion. The spread between those three readings is often more informative than any one of them.
So what do we use instead
Toe hang stays on the card. We measure it in degrees on a pivot rather than accepting the printed description, because it is a real property worth knowing. It just stops being the first decision.
The sequence we work in is:
- Start line consistency. With the aim laser off, where does the ball actually set off relative to where the player believes they aimed? This exposes lie and length problems before any head comparison is meaningful.
- Rotation spread across three heads. Not one number but three, taken with genuinely different balances, which shows how sensitive the player is to the equipment.
- Roll quality. How quickly the ball stops skidding, read off the surface. This is where effective loft and strike height show up.
- Then, and only then, head style. By this point the field has usually narrowed to two candidates and the choice can be made on feel with a clear conscience.
Where the chart is still right
Two cases, and they are worth respecting.
A player with genuinely extreme rotation — over ten or eleven degrees — usually does struggle with a strongly face balanced head. There is enough resistance there to feel like the putter is fighting the hands, and the timing suffers.
And a player with almost no rotation, under two or three degrees, will often find a full toe hang blade genuinely hard to control on longer putts, because the head wants to do something their hands are not doing. At the extremes, the convention holds.
It is the middle that is oversold. Most amateur golfers live between three and eight degrees, which is exactly the band where the chart's four boxes carry the least information and where the fitting is most likely to be decided by something else entirely — usually length, lie or effective loft.
The practical version
If you are shopping without a fitting, ignore the hang category and pick a head you like looking at. Then get its length and lie checked, because those two will change your putting more than any choice of balance you could make. If you have already been told your stroke is "slight arc" and given a half-shaft mallet on that basis, it may well be the right putter. Just not for the reason you were given.
