What counterweighting actually changes in a putter
A counterweight is a slug of metal fitted into the butt end of the shaft, under the grip. Typical sizes run from twenty-five to a hundred grams. Fitting one is a ten minute job and it is one of the most misunderstood adjustments on the bench.
The confusion comes from the fact that it does two things at once, and those two things pull in opposite directions.
The two effects
Swing weight goes down
Swing weight measures how head-heavy a club feels when balanced at a fixed fulcrum. Adding mass at the butt end shifts the balance toward the grip, so the reading falls. A fifty gram counterweight in a standard putter will typically drop swing weight by six to nine points, which is a lot — enough that the head feels noticeably lighter in the hands.
Total mass goes up
At the same time the whole club is now fifty grams heavier. It takes more effort to start moving and more effort to stop. That is the opposite of "lighter" in any physical sense, even though it feels lighter to hold.
Both of these are real, and which one dominates the player's experience depends entirely on the stroke. This is why counterweighting produces such polarised reactions: some players describe it as transformative and others put the putter down after four strokes.
Who it tends to help
Players with a high path rate
Somebody who pulls the head off the line abruptly early in the backstroke often benefits, because the extra total mass slows the whole club's response to a hand impulse. The stroke smooths out. This is the clearest case and where we reach for a counterweight first.
Players with hand tremor or grip tension
Extra mass damps small involuntary movements. For golfers dealing with a genuine tremor, or simply with hands that grip too tightly under pressure, the added inertia is often worth more than any head design change.
Players who have shortened a putter
Cutting an inch raises swing weight by roughly three points and makes the head feel heavier. A counterweight is the natural way to bring the feel back without adding head mass, which would change the toe hang again. Half our counterweight installations are the second half of a shortening job.
Players using a longer grip or a broomstick-style setup
Once the hands are separated on the shaft, the balance requirements change entirely and counterweighting stops being optional.
Who it tends not to help
Players with a smooth, wide, shoulder-driven stroke and no timing problem usually feel nothing but a loss. They want to sense where the head is, and reducing swing weight takes that feedback away.
The other group is players with a very short stroke on fast greens. Extra total mass makes a small stroke harder to start delicately, and distance control on short putts can suffer.
If a player can already feel exactly where the head is throughout the stroke, taking that feeling away in exchange for stability is a bad trade.
How we test it
Not by installing one. We keep a set of butt weights that thread into a temporary adapter, so a trial putter can be run at four different counterweights inside twenty minutes without cutting a grip off anything.
The test block is deliberately boring: ten putts at six feet, ten at eighteen, ten at thirty-five, repeated at each weight. Short putts show whether the extra mass is hurting delicacy. Long putts show whether it is helping distance control. Most players are better on one and worse on the other, and the decision comes down to which end of the green costs them more strokes.
The reading we watch most closely is distance dispersion on the thirty-five footers, because that is where a stable stroke shows up most clearly and where a lag putting improvement is worth the most on a scorecard.
The grip is part of the calculation
A heavy grip is a counterweight by another name. Some oversized putter grips weigh 130 grams against a standard's 50, which is an eighty gram counterweight installed without anybody calling it one. If you have fitted a large grip and then find the putter feels dead, that is why.
We record grip mass alongside every counterweight figure for exactly this reason. Two adjustments that look unrelated on a spec sheet are frequently the same adjustment.
Reversibility
Butt weights come out. That is the strongest argument for trying one: unlike bending a hosel or cutting a shaft, nothing about a counterweight is permanent. If you play with it for a month and dislike it, ten minutes on the bench puts the club back where it started.
The most common outcome of a counterweight trial in this studio is twenty-five grams, which is the smallest slug we stock. Big changes get talked about more than they get fitted.
